When the -m  option of commit-email.pl is used to match subtrees (called
"projects" in the doc) of a repository, the --from option must be given
once before the first -m option (for the implicit project ".") and once
after each -m option. Otherwise commit-email.pl complains that the
--from or -h is missing.

I think the case where the sender address is the same for each subtree
(we use [EMAIL PROTECTED]) is more common than to use a different
sender address for each subtree. So each new project should probably
just copy the "from_address" and "hostname" fields (and maybe others)
from the last project into $current_project, and let the user override
it only if needed.
