I'm not a Ubuntu user, but if I had to guess, I would say that 
gnome-session is starting the sound server for you, which is why it 
works after gnome is started. I am not sure what sound server Ubuntu is 
using, nor how to start it, but this I would guess they are using 
PulseAudio :( In which case, you need to find out how to start the pulse 
audio server, then just add that to your E startup script.
